Session: The Leadership Debt Hiding in Your Cap Table: A Diagnostic Framework for Scaling Startups

Technical debt is a well-understood concept in venture-backed startups, shortcuts taken early that compound over time and eventually demand repayment. But there’s another form of debt that’s harder to see and more expensive to fix: leadership debt.
Leadership debt manifests as the organizational shortcuts founders make while racing to product-market fit—flat structures that worked at 10 people but break at 50, decision-making patterns that bottleneck at the CEO, accountability systems built on personal relationships rather than clear metrics. Like technical debt, these shortcuts are often rational in the moment. Unlike technical debt, we have no systematic way to identify and measure them before they cause scaling failures.
This session introduces the Venture Readiness Scorecard, a diagnostic framework developed through Fortune 500 L&D expertise and doctoral research on startup scaling patterns. The framework assesses leadership infrastructure maturity across six domains: Leadership Identity & Mindset, Structure & Roles, Performance & Accountability, Communication & Decision-Making, Talent Development & Succession, and Culture & Values Operationalization.
For founders, this session provides a roadmap for identifying which leadership infrastructure gaps are blocking your next stage of growth. and how to address them before they become investor concerns. For VCs and investors, it offers a systematic due diligence tool and portfolio support framework that goes beyond gut feel to predict which companies have the leadership infrastructure to scale successfully.
